PHASE 3: PLAN
From my last post (SORT), you now know your most glaring holes.
In the PLAN phase, you set a tactical roadmap to fix them.
Based on the ratings of your services, here’s what you should do:
– Sunset low maturity, low popularity services
– Gameplan on quick wins to improve medium-maturity services
– Launch Rescue Missions for low maturity, high popularity/criticality services
GET MOVING!
Slow is smooth, and smooth is fast.
Up to this point, we’ve been methodical in making sure that we have data driven decision making. Now is the time to shift into high gear and attack.
MOMENTUM
The key to success here is to keep up momentum. Moving from the planning to execute phase is where many orgs lose focus by taking their eye off the ball.
Here are my recommendations for resource planning as you move to the execution phase.
Everyone is already busy, so you need to supplement and spread the load here.
– For Sunsetting – Many times, it’s best to leverage the customer success and AM teams to deliver the news and manage expectations.
– For Quick Wins – This is where your existing ops teams can help. Chances are, they already know what’s needed to improve – and by sunsetting other items, you’re giving them time back in their day and building consensus.
– For Rescue Missions – Consider bringing in experts. Your ops teams get caught in the daily whirlwind and can’t keep the level of focus on these items that you need.
